How do you organise maintenance when activities are distributed across different business units and sites?

TotalEnergies will share how local maintenance organisations are supported by central expertise, common maintenance methodologies, digital programmes and group-wide contractual approaches.

The presentation will explore how a common maintenance methodology is translated into contracts and daily practice. Uniformity is supported through common digital tools, comparable contractual approaches and central follow-up, while sites retain the flexibility required by their individual operations.

Particular attention will be paid to multi-site and multi-year maintenance contracts and the development of long-term relationships with contractors.

Topics include:

• organising maintenance between central functions and local sites;
• translating a common maintenance methodology into contracts;
• deciding when multi-site contracts create value and when local contracts remain preferable;
• using common digital tools and governance;
• developing contractors as long-term partners;
• using performance mechanisms and continuous improvement within contracts;
• improving maintenance productivity, including hands-on-tool time;
• transferring improvements and lessons learned between sites.

As organisations operate across more sites, contractor management can quickly become fragmented.

Individual locations may use different onboarding processes and maintain separate information on certificates, insurance, qualifications, access rights and compliance requirements. This creates significant administrative work while limiting central visibility.

NineID will explore how digitalisation and AI-driven automation can support a more scalable contractor-management approach.

How can organisations create common contractor standards, centralise information and automate administrative processes while still respecting local requirements, regulations and operational judgement?

After the presentations, participants will compare their own approaches in facilitated roundtable discussions.

We will explore questions including:

• Which elements of maintenance and contractor management should be standardised across sites?
• Which elements should deliberately remain flexible at site level?
• When do multi-site contracts create value and where are local contracts preferable?
• Which contractor information should be available centrally and in real time?
• Which processes should be automated first?
• Where does human or local judgement remain essential?
• How can contractor performance and continuous improvement be managed across several sites?
• How can improvements achieved at one location be transferred to other sites?

Contracts are only one part of multi-site maintenance management. Organisations also need to determine how maintenance itself should be organised across different locations.

How do you introduce a common methodology without imposing a rigid one-size-fits-all model? How do you determine whether it is actually being applied? How do you compare performance between sites? And how do you make scarce specialist expertise available to several locations?

The presentation will address:

• establishing a shared maintenance methodology across sites;
• defining what should be applied uniformly and where adaptation remains appropriate;
• translating methodology into day-to-day maintenance practice;
• monitoring implementation through meaningful KPIs;
• using comparable data to identify performance differences and improvement opportunities;
• sharing specialist knowledge and expertise across locations;
• organising collaboration between central experts and local maintenance teams;
• managing deviations from the common approach;
• scaling successful practices from one site to another.

The discussion also connects with the transformation journey presented at Asset Performance by Attila Kiss, Strategic Asset Performance Principal at OQ, and his colleagues:

OQ will share how it has evolved from fragmented and largely reactive reliability initiatives towards a more integrated Asset Management approach, explicitly connecting reliability with operational availability, risk, lifecycle cost and ultimately EBITDA.

The case adds an important dimension to the Multi-Site discussion: creating common methodologies and governance is not an objective in itself. Ultimately, the organisation must be able to demonstrate that its way of working produces measurable operational and business value.

OQ has also expressed interest in further exploring these questions with participants, making their experience a valuable perspective for the peer discussion.

The morning concludes with an interactive exercise bringing the different perspectives together.

Participants will:

• compare how different organisations organise standardisation across sites;
• discuss which KPIs provide meaningful insight into actual implementation;
• explore how scarce maintenance and reliability expertise can be shared effectively;
• discuss where common methodologies create value and where local autonomy remains necessary;
• examine how lessons learned can be transferred between sites;
• discuss how common maintenance approaches can ultimately contribute to availability, risk reduction, lifecycle cost and business performance.
